Commercial heat pump projects: what businesses need to assess before installation

A commercial heat pump project is a building and energy-system conversation. Before anyone installs plant, you need a usable picture of how the site is heated today, what temperatures it needs, whether the electrical supply can support a different system, and what a delivery estimate would cover. What a commercial heat pump project is

This is about site-scale heat: a commercial building, campus, estate or process that needs a low-carbon heating system. It is not a domestic boiler-swap advert. The project is the combination of the building, the existing plant, the electrical supply and the work required to change how heat is produced and delivered.

Start with the building and how it is used

Heat follows occupancy and use. A warehouse, a school, a hotel and an industrial process have different demand profiles even if they sit on similar plots. Describe the building type, hours of use, whether heat is for space, hot water or process, and who controls the fabric and plant.

  • What a successful outcome looks like — comfort, fuel switch, plant replacement, or a combination

The existing heating system

The current plant is part of the project description. Fuel, age, emitters (radiators, underfloor, air handling) and any known constraints on the plant room or outdoor space all change what a heat pump system would have to do. Missing information should stay labelled as missing rather than filled with an assumed replacement.

Heat demand and temperatures

A heat pump has to meet a required temperature and a required amount of heat. High-temperature distribution designed around a boiler is a different brief from a building already suited to lower flow temperatures. Process heat is different again. You do not need a finished heat-loss model to start, but you do need to say whether demand has been modelled, estimated, or not yet established.

Electrical capacity

Heat pumps are electrical plant. Incoming capacity, existing loads, and whether a grid upgrade would be required are often the binding constraint. If capacity is unknown, say so. Do not treat a heat pump as a drop-in boiler equivalent that the current supply will automatically support.

Fabric and integration

Insulation, glazing, ventilation and how heat is emitted in the building affect whether a heat pump can run at useful temperatures. Outdoor units, plant-room space, noise, planning and integration with existing building services are part of the same project. Fabric work is not always required first, but it should be considered rather than ignored.

Feasibility before a quote

Feasibility asks whether the building, electrical supply and use case can support the system being described. A quotation asks what it would cost to deliver a stated scope. Mixing the two sends the wrong brief: installers cannot honestly price an untested idea, and a feasibility study is not an install price.

Label the request

If technical questions are still open, ask for assessment or feasibility. If the scope is clear enough to brief, ask for a delivery costing. WattFund can help identify which of those the project actually needs.

Project costing

A costing is a delivery estimate from people who can do the work, against a stated scope: heat pump plant, emitters or upgrades, electrical works, controls, exclusions and validity. WattFund does not generate that number. High-level budgets are useful only if they are labelled as budgets.

Commercial considerations — including funding

Some organisations will pay from their own budget. Others need construction capital or a delivery partner with a commercial model. That conversation sits after the technical scope and a costing are clear enough to discuss. WattFund is not a lender and does not promise grants, tariffs or scheme eligibility. If a public incentive is relevant, it has to be established for that project.

Returns, running-cost savings and coefficient of performance figures should not be invented to make a case. Where a figure exists, say who produced it and what it assumed.

Information providers need

A designer, installer or specialist can only respond to a brief. Useful information includes site control, building use, existing plant, known electrical capacity, any surveys already done, access constraints, and what you are asking them to price or assess. Unknowns should be listed as unknowns.

  • Current heating fuel and plant, as far as known
  • Occupancy and what heat is used for
  • Electrical capacity or a clear statement that it is unconfirmed
  • Any existing surveys, designs or quotes, with dates
  • The decision you need next: assessment, costing, or a capital conversation

How a commercial heat project typically progresses

Not every project follows the same order. A building with a recent heat-loss model and a valid quote may skip early assessment. A site that only has a fuel bill still needs demand and capacity work before costing or funding is useful.

  • Describe the building and the existing system
  • Establish demand, temperatures and electrical capacity — or label what is unknown
  • Feasibility or system assessment where the idea is still untested
  • Delivery costing against a stated scope
  • Self-fund, a capital conversation, or a delivery partner — only if that is the gap
  • Installation and commissioning by a provider who can actually do the work
